To overcome fear, we need to confront it and recognise that taking risks is a natural part of achieving our goals.

Quick question: How many hours per week should you work ON your business as a business owner?

This is an excellent question because it can be easy to get caught up in the weeds, spending all your time on low-leverage activities and needing more time working on your business and high-leverage activities.

I get it.

So, how do you spend your time so that you don't feel like a hamster on a wheel, working hard but not seeing progress on your big goals?

It starts with having the right mindset. Your mindset impacts the time you spend working ON your business.

You shift how you show up in your business and where you focus.

In this episode, we explore mindset, but first, let's look at the difference between working ON your business and IN your business.

Let's start with Working IN the Business

What might you be doing:

Providing Customer Service: Answering customer inquiries, resolving complaints, and addressing any issues with products or services.

Performing Administrative Tasks: Managing payroll, overseeing day-to-day operations, and managing schedules. Producing products or delivering services: This involves performing the core tasks that the business is built around, such as designing products, manufacturing goods, or providing services to customers.

Marketing and Sales:

-> Creating and executing marketing campaigns.

-> Managing social media accounts.

-> Engaging with customers to drive sales.

Managing Employees or Suppliers: This involves hiring, training, and managing employees, as well as addressing any HR issues that arise.

What does it mean to Work ON the Business?

Here are some examples:

Developing a strategic plan for the business: This might include setting long-term goals, identifying key performance indicators (KPIs), and creating an action plan for achieving those goals. For example, every year inside HerBusiness, Members set their annual goals and determine their critical projects. Then, every month they narrowly focus on the goals they need to achieve that month. This structure and habit of having a strategic plan help them have clarity and focus about what they put their attention to.

Analysing market trends and customer needs: You might research industry trends, identify market gaps, and gather customer feedback to make strategic decisions about the direction of the business. Right now, we're analysing the results of a survey where we asked women about their mindset and how it helps or inhibits their success. It's fascinating and gives us many insights that will allow us to develop resources to help these women; this is a high-leverage activity that fits inside the idea of working ON your business.

Developing and refining systems and processes: This might include creating procedures for onboarding new employees, streamlining workflow, and identifying areas where automation or outsourcing could be beneficial. Every hour you spend on this type of work reaps the rewards for a long time. You create the system once, and it gets used time and again!

Reviewing financial performance: This involves analysing financial statements, creating budgets, and identifying opportunities for cost savings or revenue growth. As a business owner, making time each month to look at your financials is SO important. And, if you're not a numbers person, that is an excellent reason to have a bookkeeper do the numbers for you so that you can look over them. And ultimately, you want to be able to read your reports and determine how you move forward. Do you want more of a margin or to charge higher prices? Do you want to decrease expenses or invest in a new contractor? You need to spend the time to review your financial performance to make those decisions confidently.

Networking and building relationships: This might include attending industry conferences, meeting with potential partners or investors, and connecting with other business owners to stay current on industry trends and opportunities. The HerBusiness Network is where women in Australia come to connect with other female entrepreneurs who are also growing and scaling a business. So, the time invested each month to attend a Roundtable event, a Masterclass, or to engage with others in our online group is worth so much because every day, here is what we see come out of these connections and relationships

-> Women are getting new clients

-> Reaching more people

-> Doing collaborations

-> Sharing resources

-> Finding suppliers

-> And so much more…

When you're working on your business in this way, you are investing in the future of your business, not just taking care of today.

These "On your business tasks" are what I call high-leverage tasks:

And by that, I mean the types of tasks that you reap the rewards for a long time when you put an hour of work in today.

While working IN the business is necessary to keep the day-to-day operations running smoothly, working ON the business is essential for long-term growth and success. By prioritising tasks that focus on strategic planning, system development, and market analysis, business owners can position themselves for sustained growth and profitability.

So, how do we do that?

It starts with your mindset.

Let go and start to delegate: As women, we're often used to being in control and handling everything ourselves, but trying to do everything can be exhausting! Plus, there's always more to do than there is time. That's why getting the CEO mindset firmly in place is so important. Try delegating tasks to others on your team, and trust them to handle things as well as you would. They might even do a better job! Or, outsource a project … and get the help that takes you out of having to do the lower-level tasks. For example, say you have a launch coming up for a promotion. Your time is better spent making connections, building relationships, growing your audience, and connecting with your prospect than doing all the tech and the social images and scheduling every post.

Keep the big picture in mind: It's easy to get bogged down in the day-to-day details of running a business, but try to take a step back and look at the big picture. What are your long-term goals? What is your highest priority 12-month goal? That is the prize that you want to keep your eyes on. The more you spend time each week working towards it, the more likely you're going to hit that goal. So what can you do today to help you get closer to that goal?

Keep growing and learning: There's always room for growth and improvement. And sometimes, we can be our own worst enemies when it comes to mindset. So keep reading business books, attending conferences, and seeking mentorship opportunities to inspire and motivate yourself. Consistency is so crucial. You may need to get it right first, but keep your commitment to work more ON your business.

By embracing these mindset shifts, you can position yourself for success in the long term, freeing up time and energy to focus on high-leverage work and strategic planning that will help your business thrive.

So, if you're not spending enough time ON your business… here's where I recommend you start.

Allocate 10% of your time to working ON your business. That's a great place to start, and you can build from there.

So, if you're working 40 hours, that's four hours.

Now, here's the key. Like the examples I cited earlier, you want to lock those into your schedule and make them non-negotiable.

Choose a time when you won't get interrupted by busy work. For example, I do high-leverage tasks first thing in the morning when I'm fresh and before the office opens works well.

The other place it works well is if I clear the day of all appointments and plonk those hours into a clear day.

You’re heading off on vacation.

You’re cramming to get things done before you go.

For good measure, you check out the wifi speed in your hotel room, and you pack your laptop.

Just. In. Case.

But should you ‘unplug’ while you’re away?

Or does it make more sense to fit some work in during your vacation?

Many business owners say it’s difficult to detach from work when they’re supposed to be relaxing, and that’s true for me.

Even in Vacation Mode, I cannot help but develop marketing strategies and brainstorm new ideas while lying on the beach or running in a new city.

I personally rarely unplug totally.

But I also no longer get down on myself for not being totally unplugged.

Whether I have the iPad ad the beach under an umbrella, or I pull up my computer poolside to write some copy… I don’t beat myself up.

I know it’s part of my process and that I create some of my best content and do my best planning when I mix up rest and relaxation with some brainstorming and work.

We had a vibrant conversation on our Facebook Page and across all our social networks when I recently shared my thoughts about unplugging with our HerBusiness community.

Ready for a business breakthrough?

Sometimes we may not feel ready for a breakthrough. Maybe we don't feel confident. We don't have enough information. We don't have all the skills. We don't know the final outcome if things change in our world, which can be a bit scary.

To grow your business, you have to stop being the one making every business decision. Making ALL the decisions is exhausting.

Being stuck making all the decisions is a common pain point for small business owners (especially if you're a solopreneur). You stop being the one who has to make EVERY SINGLE DECISION by putting the right systems and processes in place for your marketing, planning, your team, and more.

It’s a VERY good day when a business owner you’ve been cheering on hits that magical 6-figure mark!

As business owners, we have an ongoing need to upskill and grow our knowledge.

What worked yesterday, no longer works and so we need to grow and learn and implement new strategies.

But when should you spend money on conferences, retreats, courses and other business education?

And which options will give you the best return on investment' for your time, effort, dollars and energy?

If you're wondering whether you should be investing more in your education…

Or, if you've been buying "all the things" but not seeing progress then remember this:

The best reason to spend money on conferences, courses, and retreats is to get new knowledge to improve your life or business.

But building your knowledge and skills is not about overlearning and buying "all the courses".

It's about learning, implementing, and getting results.

If you have several programs (courses, books, webinars) that you are not using, know that the next course or program may not be the silver bullet.

Because you want to get the education that is going to lead you closer to your ideal business.

You may not need to know how to build a course, or start a podcast, or do an online challenge.

Maybe you need a course that shows you have to create a solid plan for your marketing over the next 12 months. Or, how to really understand your finances so that you next financial year is better than the last.

Ideally, your investment in conferences, courses etc., should move you forward and move your business forward.

YOU are your best investment.

So investing in your business education is always a good idea IF it is keeping you on the path to your ideal business and not being a distraction.

The right business education can help to:

  1. Develop essential new skills — like how to automate your marketing, create a budget or create a lead magnet and all the other things that we need to know as business owners. Last month my home was the feature story in Australian House & Garden, the leading home design magazine in the country. Pretty cool, yes?

The house looks fantastic, and the story was ten pages of prime real estate in a magazine with hundreds of thousands of subscribers. Plus, we got some bonus exposure when they decided to do a question, and answer story with me, asking me about my inspirations, HerBusiness, and my design likes and dislikes.

They also included our business name and my personal story, which is publicity that would typically cost $$$$$$$ to buy.

I love my home, and it looked gorgeous in the magazine. I’ve lived there for seven years now. But when we bought it, it was an old warehouse, dilapidated and in need of gutting and rebuilding. We put a lot of love and effort and heart into it and a lot of our vision.

We had a team of people - architects, builders, tradespeople, designers all working with us to help make the final product the mirror of what we imagined our home to look like when finished.

And, every single day, I appreciate my home.

I appreciate the light.

Space.

The location.

The rooms that I love to entertain.

The rooms that I chill out.

We designed each room very deliberately.

And it’s not just really functional for my lifestyle; it’s also impressive to look at.

And the House and Garden publishers loved it.

But, here’s the thing.

There was a WHOLE LOT that was happening behind the scenes that DIDN’T make it into the magazine.

When was the last time you took time away from your usual environment? With COVID having put the brakes on any major travel, many business owners have been working harder than ever without a break.

With so many working from home, it means that you're in the same environment day in, day out. This COULD be stifling your creativity and ability to have breakthrough ideas for your business.

Some of my most productive creative writing, content creation and breakthrough ideas come to me when I spend time away from my desk. I'm often surprised by the bolts of clarity that come to me when I'm on the beach, in the shower, or out running or walking.

Being in a new location is a different experience to moving my laptop, say, from my head office (a brick-and-mortar office) to my home office. Or moving from the dining table to the kitchen bench to work. Working from a whole new environment seems to have my brain functioning in different ways.

I'm writing this as I'm seated at the dining table looking out at sunset through the glass doors that look out to the back of the house that I've rented for 10 days.

And, while today I've had multiple meetings and handled quite a few communications and tasks, my workdays this week will be topped and tailed by a walk on the beach.

It's HEAVEN for me, an inner-city dweller ;-) to walk on the sand and hike on the local trails morning and night. I'm inspired to stay outdoors. And, throughout the day, I find myself giving myself permission to take short breaks.

To sit in the sun with my lunch.

To take 5 mins away from the screen to stare at the ocean or pat the dog.

Only a few days into this break, I started to feel re-energised. I can feel the ideas for my new marketing project brewing... waiting to spill forth when I sit down for a day of planning later this week.

I share this with you to encourage you to find time to take a break away from your routine. Because there is great power in pausing.

Like Thomas Friedman quotes in his book, Thank You for Being Late.

When you press the pause button on a machine, it stops. But, when you press the pause button on human beings, they start. You start to reflect, you start to rethink your assumptions, you start to reimagine what is possible and, most importantly, you start to reconnect with your most deeply held beliefs."

“My biggest challenge is finding the time to market and pitch myself outside of paid projects.

I know I need to do it to ensure a consistent pipeline of clients in future, but I can't shake this weird feeling of guilt and worry when I'm not working on tasks that I can't invoice.”

I loved this question from HerBusiness Member, Brittany, because it’s a trap that we can ALL fall into.

We sell something and then we spend time delivering it. And that delivery time can be really intense, especially if you’re a solopreneur.

While you’re busy making "the thing", delivering the training, doing the consultation, presenting the brief, doing the copy-editing, designing the website etc. etc., you have little time to focus on getting new clients.

Clients want their jobs. And they want them now. And there’s just you, doing all the things.

Maybe there’s someone helping you, but the responsibility of delivering the product or service is still squarely on your shoulders.

Meanwhile, the pipeline of potential new clients isn’t being filled and you can find yourself in a cash flow crisis and with lumpy cash flow.

So, how do you move away from good months and bad months to also working on projects that don’t immediately put money in your pocket?

If it ever feels like you have too many promotions to focus on and share and market, it might be time to simplify your marketing plan.

What I’ve found is that MORE promotions don’t necessarily lead to better results.

When we analysed our marketing activity, we found that some of our seemingly successful promotions didn’t deliver the RIGHT results.
On the surface, they looked great.

But when we dug in, we could see that they didn’t do the main job they were meant to, which was to sell our Core Offer.

We know that marketing and marketing campaigns take ENERGY and EFFORT. There are landing pages, copywriting, emails, automation, lead boxes, popups, website banner, social media copy and images, printing, internal systems and procedures, scripts and videos and Facebook lives etc.

When I work with women to help them grow their businesses and build strong connection networks, Speaking Up is an essential key move I help them to master.

Until we can get some mastery over our ability to speak up, we can fail to meet our true potential in sales, fame, the impact we have and our ultimate success.

It takes speaking up to reach more people, to make more of an impact, and to get more results.

If you want to make a dent in the world, you need to be willing to be seen AND HEARD.

But that can be tough.

Speaking up can make us feel vulnerable.

We worry that someone won’t like us.

Or that we’ll get criticised.

This reluctance to speak impacts most people, but in particular women. Even hugely successful women.

And that’s because a couple of things can happen when we decide to speak up in a more significant way than before.

Say you’re now you wan to do Facebook Lives, or speak on stages, or create a podcast, or run an online challenge and you’re looking to go from where you are NOW to play a BIGGER GAME game.

Firstly, you may feel a case of Imposter Syndrome, that feeling of ‘who do you think you are?’ and that you may get found out as being a fraud.

The second thing that can happen is that what can show up is what author Steven Pressfield calls Resistance, which is that voice that says:

“Stay safe. Stay small. You might get hurt if you reach too high. If you step out and speak up too much, you don’t know what might happen.”

Asking for higher prices, asking for the sale, leaning into opportunities - all that requires you to get past this Resistance and to speak up.

So, what do you do? How do you start Speaking Up more?

We know we need more clients and we need clients coming back and referring us when they've used our services, or visited our eCommerce store, or come into our retail outlet.

Getting new clients starts with Showing Up.

But, SHOWING UP isn't always easy, even for the most outgoing women.

SHOWING UP in a consistent way can be tricky when we have so many competing demands on our time.

But I know from personal experience that to get new clients, reach more people, make connections, and create an audience ready for our offers, it takes showing up.

That's when we are rewarded with more clients, more leads and a network of people who know, like and trust us and refer business to us.

Showing up even if...

  • You're an introvert
  • You're not sure about how to talk about your business without rambling or feeling like you're boring people
  • You don't like your appearance.
  • You don't know that anyone really needs or wants your product or service.
  • Had a really tough time last year and you're still reeling from the experience of lockdown and changes brought on by COVID, and perhaps that experience has you feeling less confident and doubting yourself.

That's where you start to see the rewards.

Sounds simple enough.

But I get it. Showing up isn't easy for me either.

Even though I have a podcast, I do Facebook LIVES, run workshops, run a high-level mastermind, speak on people's webinars, speak on stages at live events, etc. It's still not easy. And as an introvert, I still struggle a little in the day-to-day.

But here is what changed things for me.

  1. Having the RIGHT PLACE to SHOW UP - somewhere where I'd feel comfortable even if I wasn't feeling successful and if I didn't know where to start finding clients or getting the word out about my business
  2. Having an EASY WAY to SHOW UP that felt natural and didn't need me to have it all figured out - with my perfect sales pitch and a pile of business cards ready to hand out to anyone who'd take one.

If you’ve been trying to get something done for a while and every time you think about it your eyes roll to the back of your head…

If you can’t seem to sit your butt down long enough to make progress on that project you’ve been meaning to get done…

It’s likely that there is something about the tasks is triggering you emotionally

  • The magnitude of the project has you feeling overwhelmed and bringing up all your issues about not having enough time.
  • It’s something you hate doing (but maybe there’s nobody else to do it, or at least that’s the way it feels).
  • You lack and experience and competence. (Maybe it’s the first time you’re doing this.)
  • Your lack the knowledge and feel a bit stupid because you don’t really know HOW to do a lot of aspects of the project.
  • You don’t know where to start and the right order or things. Or, what to focus on.

Often we have our butt on the chair doing, doing, doing, but we are not specifically focused on the tasks and projects that make the most difference to our business.

We’re tinkering with things that are in our Zone of Incompetence.

Thinkings ‘if it is to be, it’s up to me’.

Or, we’re tinkering with things that SURE, we can do… but they’re not the most effective use of our time and someone else could possibly do them FASTER, and with less HASSLE and ultimately, LESS COST.

And, we tinker with things that we SHOULDN’T be doing at all. Things that are not really moving the needle towards our ultimate goals.

Maybe we’re doing things that NOBODY should be doing, tasks that are not aligned to your goals and objectives and your vision.

So, how do you finally get your butt on the seat and get unstuck and make progress?

Every day I see women in the HerBusiness Network making big leaps in their business.

They’re changing their revenue model.

Launching a new product or service.

Going from being an offline business to an online business.

Or, they’re transitioning from being a solopreneur to growing a team.

Others are bringing on more senior staff and moving out of the day-to-day running of their business.

Some are reaching for a much higher income or revenue than they’ve EVER done before.

Many are growing a big audience on social media or getting their message out there in a big way.

AND, I LOVE SEEING THEIR BIG DREAMS.

I love thinking big and seeing others think big.

When it comes to these big undertakings though - these big leaps, it can feel like we have to take such big steps to get there. But here’s what I’ve noticed in my own business.

The big leaps come from consistently taking small steps.

Running a half-marathon is a series of small strides, less than a metre each, over and over, to get to the finish line. And it’s the SAME when it comes to business.

Big leaps come from taking a series of small steps, over and over again.

From stringing a series of small steps together over a period of time. Not from making big leaps in a single action.

I saw this quote from James Clear (author of Atomic Habits) the other day.

He wrote:

"Just have one good day. Then repeat."

Running a successful business takes energy.

A ton of energy.

You've likely heard the phrase: Proceed with caution.

If you've been in business for any time at all, you've likely made mistakes that have you be more cautious as you think about your next steps.

Maybe you tried to reach a revenue figure in 2020 and missed it by a mile. Or, you hired that person that you were counting on to get you out of the day to day and then they left. Or, you created a new online course and put it to market and then… crickets. Now, you're not as bold about jumping into another big investment (in time and money)

Imagine moving into this year with a different attitude.

Imagine moving into your 2021 with abandon.

How might that change your results this year?

We don't know how the year will pan out and what adventures might come our way. But, we see members of the HerBusiness Network putting in place their 2021 plans - working on their marketing, creating lead magnets, and launching memberships this year.

They are going from being solopreneurs to micropreneurs. That is, they are actively growing a team. They can move forward with their plans with fear and trepidation. Or, they can move into the new year with abandon - without concern.

2020 toughened us up a little, and we know to expect the unexpected. We know who has our back and which communities and groups to rely on to be there for us.

We also know that we may need to be flexible and agile - to take a new direction at a moment's notice to grow or revitalise our business.
Moving ahead with abandon means saying NO to fear even when we don't know what will happen when you move into the unknown.

So, if you've ever told yourself:

Don't go too fast.
Don't make mistakes.
Don't make that investment in yourself unless you're 100% sure.
Don't make that investment in your business unless you're 100% sure.

Do you find yourself asking for feedback?

Maybe you’ve had a graphic designer work up a new logo for you.  You have the choice down to a couple of options and you’re not sure which way to go. So, you reach out and ask for feedback.

Or, you’re not sure what to name your new product or service. So you post into a random Facebook group and ask for feedback.

Perhaps you want a set of eyes over your marketing plan to know that you’re on track. And, so, you ask a friend to take a look at it and give you feedback.

Here’s the problem with asking for feedback.

Feedback is often too vague to be helpful.

When I look back on the year 2020 I count my blessings that I live in a country that has been barely impacted by COVID compared to other countries.

I live in a country where the political system has been pretty stable.

I live in a city where I have been lucky enough to be able to get outdoors and do things I love, like going for a run while my friend and clients in other cities were in lockdown.

And thankful for a business that has allowed me to keep doing what I love every single day.

Maybe you had some setbacks in your Business.

We’ve seen trainers and facilitators who do all their work in-house in corporations left with no work.  We’ve had members whose clients are schools have their businesses totally stop.

Their schedules cleared.

We’ve had therapists with practices, stylists who take people shopping, personal trainers... who have had to stop doing their work. No income.  And no online income to fall back on.

Inside of the HerBusiness Network, we have supported women to pivot. To finally get an online element to their business.

Members have started memberships. Online challenges. Podcasts.

And all along the way, they’ve asked for support to get their fledgling projects off the ground

That’s what we are designed to do at HerBusiness. To help women take their newborn projects and help them take flight, like a newborn bird that is nurtured until it has strength and ability to fly free.

Unfortunately, while many members have flourished, I’ve also seen some women hoping to ride out the changing marketplace - crossing their fingers that things go back to “normal”.

I’m going to encourage you to, no matter what things are now looking like - even if they are looking better, that creating a business with recurring revenue, with multiple streams of income, with both online and offline components - means that you have far less stress and fear that things will fall apart because of government legislation or a pandemic.

This is what having a sustainable business is all about. And helping women create sustainable businesses is my FAVOURITE thing to do.

And this support has helped women have their best year ever.

What if working longer hours does not mean working more productively?

What if doing more marketing, more promotions doesn’t lead to more dollars in your bank account at the end of the month?

What if you could do a whole lot LESS and get MORE results?

Morten Hanson is a management professor at the prestigious University of California, Berkeley, and an author of several books.  In his book, Great at Work, he argues that you can get more out of doing less, something you will be glad to hear if you have ever felt a twinge of guilt or anxiety about not working seven days a week to grow your business.

Or, doing ALL the things. Being on all the social platforms. Trying all the latest marketing tactics.

Professor Hansen coined the mantra ‘do less, then obsess’, which suggests that by focusing more on fewer tasks, we achieve better results.

What this can translate to for us as business owners are that focusing on fewer things - products and services, times a year that we do promotions, social media platforms that we are a part of... we can actually get better results.

It can seem kind of counter-intuitive. But it’s an idea that I’ve been teaching inside of our HerBusiness Network our members are loving it.

Do you ever feel stuck, trying to make a decision but feeling unsure what you should do next?

That overthinking and spinning your wheels takes up a lot of your energy but it also impacts others around you.

So, what do I do now when I’m stuck in indecision?

Anytime I am stuck not sure what to do about a situation I ask this one question. It’s the best question to ask when you don’t know what to do next.
